That applies to a customer satisfaction survey, but certainly also to an employee satisfaction survey. Especially with employees, sending out a questionnaire is only step one — the real value lies in what you do with the answers afterwards. In this article, we answer the most frequently asked questions about how to set up, run, and follow up on such a survey.

What questions do you ask in a satisfaction survey?

The best questions in an employee satisfaction survey focus on experience, not opinion. Instead of asking "do you enjoy your work?", ask "to what extent does your work give you energy?". Combine a rating question with an open question that reveals the reason behind the score. That way you get not just a number, but the story behind it.

An effective employee satisfaction survey contains questions at three levels:

Engagement and energy: How motivated does an employee feel? What gives them energy, and what drains it?

Work environment and collaboration: How does someone experience working with colleagues and their manager?

Development and future: Does the employee see prospects? Is the organisation investing in their growth?

Always include a recommendation question, such as the eNPS: "How likely are you to recommend your employer to others?" The eNPS (Employee Net Promoter Score) is a simple but powerful indicator of how employees experience your organisation as an employer. Combine it with an open follow-up question to understand why someone gives that score.

How many questions should a satisfaction survey contain?

An employee satisfaction survey works best with ten to fifteen questions. More questions rarely produce more insight, but they do produce lower response rates and less honest answers. Employees drop off when faced with long lists, especially if they start to feel they are going in circles halfway through.

A short, focused questionnaire also forces you as an organisation to make choices: what do you really want to know? That discipline pays off in higher response rates and more concrete outcomes. For an annual survey, you can build in a bit more depth. For a pulse survey — where you continuously keep a finger on the pulse — three to five questions per round is sufficient.

The golden rule: every question must be able to support a decision. If you cannot justify a question on those grounds, leave it out.

How do you ensure honest and reliable answers?

Employees give honest answers when they trust that their response is anonymous and that something will actually be done with the results. Anonymity is the baseline requirement, but trust is built by demonstrating that previous surveys have led to visible changes.

A few practical measures that make the difference:

Communicate in advance: Explain why you are running the survey, what you will do with the results, and when employees will receive feedback.

Guarantee anonymity technically: Ensure that reports are only available above a minimum number of respondents, so that individual answers cannot be traced back.

Use neutral question wording: Avoid leading formulations such as "Don't you also think that..." or questions that imply a desired answer.

Close the loop: After the survey, report back on what you found and what steps you are taking. This is known as closed-loop follow-up, and it is the strongest motivator for employees to answer honestly next time.

What is the difference between an annual employee survey and a continuous survey?

An annual employee satisfaction survey provides a snapshot: how are employees doing right now? A continuous survey — also known as a pulse survey or continuous listening — measures sentiment on an ongoing basis in shorter rounds. The difference lies not only in frequency, but in what you can do with the results.

With an annual survey, you have time to go deep on specific themes, but the results can already be outdated by the time you discuss them. A reorganisation that started in April may not show up in the December figures. With continuous listening, you detect shifts immediately, allowing a manager to course-correct as early as May.

In practice, more and more organisations are choosing a combination: a more comprehensive annual survey as a foundation, supplemented by shorter pulse rounds at key moments — such as after onboarding, after a reorganisation, or during periods of high absenteeism. This combines depth with agility. An average score of 7.2 says little; knowing that "autonomy at work" is the strongest predictor of engagement in your organisation says everything.

A driver analysis helps you identify which factors have the most influence on employee satisfaction or engagement. You do not need to be a statistician to do this. With the right model, you can immediately see which themes score high on impact but low on satisfaction. Those are the priorities to address first.

Pay attention to the open-ended answers as well. Scores tell you that something is going on; employees' own words tell you what is going on and why. A low score on "workload" might point to understaffing, but it could equally reflect unclear priorities or poor coordination within the team. Only the narrative makes the difference visible.

What do you do after the satisfaction survey is complete?

After the employee satisfaction survey, the most important step is to communicate the results quickly and honestly, and to link them to concrete actions. Employees who never receive feedback will take the next survey less seriously — or not at all. Follow-up is not the conclusion of the survey; it is the beginning of improvement.

A practical approach after the survey looks like this:

Feedback to the organisation: Share the key findings broadly, not only with management. Employees deserve to know what came out of their input.

Team conversations with managers: Give teams insight into their own results and discuss priorities together. Reports that managers understand and can use make all the difference.

Action plan per team: Make actions concrete, assign ownership, and set a deadline. Vague intentions end up forgotten.

Monitor progress: Schedule a check-in after three to six months to assess whether actions have actually had an effect.

This process — from measurement to action to feedback — is called closed-loop follow-up. It is the core of every good employee satisfaction survey. Without that loop, a survey is a snapshot. With it, a survey becomes an instrument for continuous improvement.

How CYS Group helps with employee satisfaction surveys

CYS Group helps organisations move from a one-off employee satisfaction survey to an approach that truly works: measuring continuously, understanding what drives scores, and taking action at team level. Our platform cx.management and our own methodology are built specifically for this purpose.

3-question methodology: A short, proven question structure that combines high response rates with deep insight, even in small teams.

Driver analysis without statistics: Our driver model immediately shows which factors most strongly influence engagement, without needing a data analyst.

Priority Matrix: Visualises where action will have the greatest impact, so managers can steer with precision.

Employee Energy Pulse (EEP): Measures happiness and energy continuously, so you can identify issues early.

Closed-loop case management: Follow-up is built in, not an afterthought. This is how you close the loop from measurement to improvement.

Want to know how this works for your organisation? Get in touch and we will be happy to think through an approach that fits your organisation and objectives.

Make every experience count.

Frequently Asked Questions

Discover how to set up an effective employee satisfaction survey — from targeted questions to concrete follow-up.

[1
post-7774","article","type-article","status-publish","has-post-thumbnail","hentry","category-ongecategoriseerd
["GET
