No single indicator tells the whole story on its own. The power lies in the combination: a score tells you that something is going on, while the stories behind it tell you what, why, and what you need to do. In this article, we answer the most frequently asked questions about which indicators experts use and how to make the right choice for your organisation.

What types of indicators do experts distinguish when measuring engagement?

Experts distinguish three main categories: attitudinal indicators (what employees think and feel), behavioural indicators (what employees do), and organisational outcome indicators (what it delivers). Together, they provide a complete picture of engagement, also known as employee engagement.

Attitudinal indicators are the most widely used category. Think of scores on job satisfaction, pride in the organisation, willingness to recommend, and a sense of connection. They are typically measured through questionnaires and pulse surveys.

Behavioural indicators are objectively measurable: absenteeism figures, turnover rates, participation in team meetings, or use of training budgets. They do not tell you how someone feels, but they show how engagement manifests itself in practice.

Organisational outcome indicators link engagement to business results. Productivity, customer satisfaction scores, and innovation speed are examples. They are most powerful when you can compare them over time against attitudinal measurements.

How are quantitative and qualitative indicators combined?

Quantitative indicators provide direction; qualitative indicators provide explanation. The combination works best when you always link a score to an open question: not just how engaged are you?, but also what makes the difference for you?

In practice, an effective approach looks like this:

Measure a score as a starting point, for example the eNPS or an engagement score on a scale of 1 to 10.

Ask an open follow-up question that addresses the reason behind the score. This gives you the stories that explain the score.

Analyse the responses by theme and driver. Which factors come up most often? What has the greatest influence?

Connect qualitative to quantitative by examining whether employees with low scores mention different themes than employees with high scores.

This approach prevents you from getting stuck in averages. A team average of 7.2 can be very different from a 7.2 at another team if the underlying stories are completely different. Only when you combine scores and stories do you truly understand what is happening and which action makes sense.

What is the eNPS and how does it differ from other engagement scores?

The eNPS (Employee Net Promoter Score) measures the extent to which employees would recommend their employer as a place to work, on a scale of 0 to 10. Employees who score 9 or 10 are promoters; those who score 0 to 6 are detractors. The eNPS is the percentage of promoters minus the percentage of detractors, expressed as a number between -100 and +100.

The main advantage of the eNPS is its simplicity: one question, a clear outcome, easy to compare over time and between teams. This is what sets the eNPS apart from broader engagement scores, which typically consist of multiple questions and measure more dimensions of engagement, such as autonomy, growth, and collaboration.

Another widely used score is the Energy Pulse Score, which focuses on work energy and vitality. Where the eNPS measures how loyal and ambassador-minded someone is, the Energy Pulse Score measures how energetic and vital someone feels in their work. Both are valuable, but they measure a different aspect of engagement.

The choice depends on what you want to know. Do you want a quick thermometer for willingness to recommend? Then the eNPS is ideal. Do you want insight into vitality and job satisfaction at team level? Then add the Energy Pulse Score. The most reliable early signals are:

Rising short-term absenteeism, particularly frequent recurring absences of one or two days.

Reduced participation in team activities, such as meetings, training sessions, or informal moments.

Declining response rates on pulse surveys: those who stop filling them in have often already disengaged.

An increase in complaints or escalations from the team directed at HR or management.

Rising turnover rates in specific teams or roles.

The risk of relying solely on behavioural indicators is that you are always playing catch-up. Absenteeism and turnover are lagging indicators: they confirm what has been brewing for a long time. Always combine them with regular attitudinal measurements so you can course-correct early enough.

How do you determine which indicators are most relevant for your organisation?

The most relevant indicators are those that align with the specific challenges and goals of your organisation. There is no universal set that works for every organisation. The choice depends on what you want to improve, what you already know, and which decisions you want to support with the data.

A good way to determine which indicators are relevant for you is to start with the question: what problem do we want to solve? High turnover calls for different indicators than low sickness absence or a weak onboarding experience. Always link the indicator to a concrete outcome you want to influence.

Also consider the context of your organisation. An organisation in a growth phase has different engagement questions than one going through a reorganisation. And a large organisation with many teams needs comparable team scores, while a smaller organisation benefits more from in-depth qualitative feedback.

Practically speaking, it helps to start with a limited, coherent set: an overarching score such as the eNPS, one or two thematic scores on the most important drivers of engagement in your context, and an open question for the story behind it. Only expand when you know which insights you are missing.

How CYS Group helps with measuring employee engagement

CYS Group combines proven metrics with an approach that turns scores into concrete action. Through the platform cx.management, you measure engagement continuously — not just once a year. With the proprietary 3-question methodology and the driver model, you map out which factors determine engagement in your organisation, without complex statistics.

What this delivers in practice:

Team reports that managers can use directly in their conversations.

Insight into the drivers behind the eNPS and Energy Pulse Score, per team and per moment.

Closed-loop follow-up: feedback is not just measured, but also acted upon via the Priority Matrix.

Pulse surveys that you can deploy during onboarding, reorganisation, or other key moments in the employee journey.

GDPR-compliant and ISO 27001-certified, ensuring anonymity and data security are guaranteed.

Would you like to know which indicators are most relevant for your organisation and how to combine them effectively? Get in touch and we will look together at what fits your situation.

Make every experience count.

Frequently Asked Questions

Measuring engagement only works with the right mix of indicators — discover which combination works for your organization.

[1
post-8045","article","type-article","status-publish","has-post-thumbnail","hentry","category-ongecategoriseerd
["GET
